L&rsquo;adh\u00e9sion est l&rsquo;un des indicateurs cl\u00e9s de performance (ICP) les plus importants du secteur du service \u00e0 la client\u00e8le. Mon objectif \u00e9tait alors, et est toujours, que les responsables des centres de contact comprennent que les d\u00e9cisions relatives \u00e0 l&rsquo;adh\u00e9sion ont un impact sur les pr\u00e9visions de besoins et d&rsquo;attrition, sur l&rsquo;administration des chefs d&rsquo;\u00e9quipe et sur le niveau de stress des agents.<\/p>\n<p>Ne pas prendre de d\u00e9cisions strat\u00e9giques en mati\u00e8re d&rsquo;adh\u00e9sion &#8211; ou ne pas prendre les bonnes &#8211; conduit souvent \u00e0 une sous-optimisation et \u00e0 l&rsquo;inconfort de l&rsquo;agent. Les domaines abord\u00e9s\/recommand\u00e9s ici sont les suivants :<\/p>\n<ul>\n<li>Ce \u00e0 quoi il faut penser lorsque l&rsquo;on d\u00e9cide des objectifs d&rsquo;adh\u00e9sion<\/li>\n<li>\u00c9viter l&rsquo;administration inutile et la sous-optimisation li\u00e9e \u00e0 l&rsquo;adh\u00e9sion<\/li>\n<li>Lorsque vous coachez des employ\u00e9s, utilisez l&rsquo;adh\u00e9sion pour augmenter le niveau de service.<\/li>\n<li>Faire de l&rsquo;adh\u00e9sion une pr\u00e9occupation commune des planificateurs de ressources, des chefs d&rsquo;\u00e9quipe et des agents<\/li>\n<\/ul>\n<p><span style=\"color: #000000\">Pour calculer le <a href=\"https:\/\/www2.teleopti.com\/l\/25502\/2016-02-02\/79slw8\" target=\"_blank\" rel=\"noopener noreferrer\">niveau de service<\/a> que vous souhaitez<\/span>atteindre, deux param\u00e8tres importants doivent entrer dans l&rsquo;\u00e9quation : la perte de stock et le taux d&rsquo;occupation. La perte de temps est le temps pr\u00e9vu pour ne pas interagir avec les clients. Pour l&rsquo;occupation, voir le diagramme circulaire plus bas pour plus de clart\u00e9.<\/p>\n<p>Dans le tableau ci-dessous, toutes choses \u00e9tant \u00e9gales par ailleurs, l&rsquo;abaissement du taux d&rsquo;adh\u00e9sion de 95 \u00e0 85 % n\u00e9cessite 4 ETP suppl\u00e9mentaires pour cet intervalle de temps de 15 minutes. Si l&rsquo;objectif d&rsquo;adh\u00e9sion n&rsquo;est pas atteint, vous serez en sous-effectif, ce qui se traduira par un taux d&rsquo;occupation trop \u00e9lev\u00e9, et donc par des agents stress\u00e9s, ce qui, \u00e0 son tour, pourrait entra\u00eener un \u00e9puisement des agents, un taux d&rsquo;absent\u00e9isme plus \u00e9lev\u00e9 et un taux d&rsquo;attrition plus \u00e9lev\u00e9 par la suite.<\/p>\n<p><a href=\"https:\/\/www.calabrio.com\/wp-content\/uploads\/2016\/04\/Forecasted-need_calculation_600.jpg\" rel=\"attachment wp-att-924\" data-rel=\"lightbox-image-0\" data-rl_title=\"\" data-rl_caption=\"\" title=\"\"><img decoding=\"async\" loading=\"lazy\" class=\"alignleft wp-image-924 size-full\" src=\"https:\/\/www.calabrio.com\/wp-content\/uploads\/2016\/04\/Forecasted-need_calculation_600.jpg\" alt=\"besoins pr\u00e9vus\" width=\"600\" height=\"259\"><\/a><\/p>\n<\/p>\n<\/p>\n<\/p>\n<\/p>\n<p>Au-del\u00e0 des calculs d&rsquo;efficacit\u00e9 et de co\u00fbts, il convient \u00e9galement de calculer des objectifs r\u00e9alistes en mati\u00e8re d&rsquo;occupation et d&rsquo;adh\u00e9sion. En fait, il devrait s&rsquo;agir de d\u00e9cisions strat\u00e9giques. Pourquoi ? Parce qu&rsquo;ils ont un impact sur le niveau de stress g\u00e9n\u00e9ral de vos agents, ce qui, en fin de compte, affecte l&rsquo;ensemble de votre entreprise &#8211; pour le meilleur ou pour le pire.<\/p>\n<p><strong><br \/>Occupation et adh\u00e9sion<br \/><\/strong><a href=\"https:\/\/www.calabrio.com\/wp-content\/uploads\/2016\/04\/TalkTime_WaitTime_WrapUp_w200.jpg\" rel=\"attachment wp-att-931\" data-rel=\"lightbox-image-1\" data-rl_title=\"\" data-rl_caption=\"\" title=\"\"><img decoding=\"async\" loading=\"lazy\" class=\"alignright size-full wp-image-931\" src=\"https:\/\/www.calabrio.com\/wp-content\/uploads\/2016\/04\/TalkTime_WaitTime_WrapUp_w200.jpg\" alt=\"temps de parole\" width=\"200\" height=\"140\"><\/a>Prenez le carr\u00e9 bleu \u00e0 droite pour repr\u00e9senter le temps de t\u00e9l\u00e9phonie programm\u00e9. Pour calculer le pourcentage d&rsquo;occupation, divisez les parties verte et jaune du cercle par le cercle complet. Pour l&rsquo;adh\u00e9sion, divisez le cercle complet par le carr\u00e9 bleu.<\/p>\n<p>Il n&rsquo;y a pas de r\u00e8gle absolue concernant le niveau d&rsquo;occupation ad\u00e9quat : cela d\u00e9pend de votre situation. Par exemple, si vous organisiez une campagne de vente offrant aux agents la possibilit\u00e9 de toucher des commissions sur les ventes, ils seraient tr\u00e8s motiv\u00e9s pour r\u00e9pondre au plus grand nombre d&rsquo;interactions possible. Dans ce cas, ils souhaitent un taux d&rsquo;occupation \u00e9lev\u00e9 (c&rsquo;est-\u00e0-dire un faible temps d&rsquo;attente). Les agents peuvent en effet se sentir stress\u00e9s par un taux d&rsquo;occupation trop faible, en attente d&rsquo;appels !<\/p>\n<p>Le sc\u00e9nario inverse est celui d&rsquo;un centre de contact o\u00f9 les infirmi\u00e8res traitent les urgences m\u00e9dicales. Bien qu&rsquo;un taux \u00e9lev\u00e9 de disponibilit\u00e9\/adh\u00e9sion soit g\u00e9n\u00e9ralement un bon mod\u00e8le de travail, un taux d&rsquo;occupation trop \u00e9lev\u00e9 pourrait constituer une contrainte pour ces infirmi\u00e8res, entra\u00eenant un manque de personnel et, par cons\u00e9quent, un stress n\u00e9gatif. Vous devez pr\u00e9voir un taux d&rsquo;occupation qui laisse suffisamment de temps d&rsquo;attente pour que les infirmi\u00e8res puissent faire des pauses et reprendre leur souffle.<\/p>\n<p>Si vous utilisez un programme automatis\u00e9 de gestion des effectifs, vous pouvez constater une faible adh\u00e9sion de certains ou de nombreux agents par rapport \u00e0 l&rsquo;objectif d&rsquo;adh\u00e9sion pr\u00e9vu. Ne vous contentez pas de sauter le pas et de bl\u00e2mer imm\u00e9diatement les agents en question ou, pire encore, de modifier le calendrier &#8211; en ajoutant des activit\u00e9s apr\u00e8s coup pour donner l&rsquo;impression d&rsquo;un meilleur respect des r\u00e8gles. J&rsquo;ai vu de nombreux chefs d&rsquo;\u00e9quipe agir de la sorte. Non seulement cela est co\u00fbteux, mais cela emp\u00eache \u00e9galement une analyse pr\u00e9cise de l&rsquo;identification des points faibles. Au contraire, r\u00e9jouissez-vous que le manque d&rsquo;observance signale un probl\u00e8me afin que vous puissiez proposer des mesures constructives.<\/p>\n<p><strong>S&rsquo;attaquer l\u00e0 o\u00f9 c&rsquo;est important<\/strong><br \/>Peut-\u00eatre faudrait-il examiner de plus pr\u00e8s vos <strong>politiques et processus.<\/strong> Les objectifs peuvent ne pas \u00eatre r\u00e9alistes. En outre, les <strong>planificateurs de ressources<\/strong> qui programment les vacances, les activit\u00e9s, etc., laissent-ils suffisamment de <strong>temps mort<\/strong>? Les <strong>chefs d&rsquo;\u00e9quipe<\/strong> <strong>, en encadrant les<\/strong> agents, les motivent-ils et les alignent-ils sur les objectifs d&rsquo;adh\u00e9sion ? Les aident-ils r\u00e9ellement et leur permettent-ils d&rsquo;adh\u00e9rer ? Ces deux entit\u00e9s &#8211; la planification et les op\u00e9rations &#8211; doivent coop\u00e9rer en tant qu&rsquo;\u00e9quipe et travailler ensemble pour atteindre les m\u00eames objectifs.<\/p>\n<p>En outre, n&rsquo;utilisez pas l&rsquo;adh\u00e9sion pour elle-m\u00eame. Utilisez plut\u00f4t des outils de <strong>pr\u00e9vision et de gestion intrajournali\u00e8re pr\u00e9cis.<\/strong>  Il ne faut pas les sous-estimer. La <a href=\"https:\/\/www.teleopti.com\/wfm\/teleopti-wfm-solution\/solution-capabilities-in-depth\/intraday-management.aspx\" target=\"_blank\" rel=\"noopener noreferrer\">gestion intrajournali\u00e8re<\/a> tient compte de la perspective \u00e0 court terme : un calendrier est, apr\u00e8s tout, flexible, mais les changements doivent \u00eatre effectu\u00e9s avant le fait, et non apr\u00e8s.<\/p>\n<p><strong>Dernier conseil : faites participer vos agents !<\/strong><br \/><a href=\"https:\/\/www.calabrio.com\/wp-content\/uploads\/2016\/04\/service-level-chart_w400.jpg\" rel=\"attachment wp-att-928\" data-rel=\"lightbox-image-2\" data-rl_title=\"\" data-rl_caption=\"\" title=\"\"><img decoding=\"async\" loading=\"lazy\" class=\"alignright wp-image-928 size-full\" src=\"https:\/\/www.calabrio.com\/wp-content\/uploads\/2016\/04\/service-level-chart_w400.jpg\" alt=\"niveau de service\" width=\"400\" height=\"212\"><\/a>Au cours de toutes mes ann\u00e9es de travail avec les centres de contact, je n&rsquo;ai jamais sous-estim\u00e9 l&rsquo;importance d&rsquo;inclure les agents dans la r\u00e9solution des probl\u00e8mes. Nous ne les impliquons pas souvent, alors que ce sont eux qui ont souvent les meilleures r\u00e9ponses. Devenez plus transparent. Partagez les donn\u00e9es relatives \u00e0 l&rsquo;observance en tant qu&rsquo;<a href=\"https:\/\/www2.teleopti.com\/l\/25502\/2015-03-23\/mhqn1\" target=\"_blank\" rel=\"noopener noreferrer\">auto-\u00e9valuation<\/a> pour les agents et dans le cadre du coaching. Faites de l&rsquo;adh\u00e9sion votre carotte, pas votre fouet ! Chez Calabrio, nous appelons cela la planification et le contr\u00f4le &#8211; avec une touche humaine. Il en r\u00e9sulte un esprit de coop\u00e9ration o\u00f9 les agents contribuent \u00e0 am\u00e9liorer l&rsquo;efficacit\u00e9.<\/p>\n<p>Partagez, par exemple, un tableau de niveau de service r\u00e9el, tel que celui illustr\u00e9 \u00e0 droite, pour les aider \u00e0 comprendre l&rsquo;impact de l&rsquo;adh\u00e9sion. En leur permettant de faire partie de la solution, vous serez surpris de voir \u00e0 quel point ils se sentiront responsabilis\u00e9s et motiv\u00e9s. J&rsquo;ai vu cela se produire \u00e0 maintes reprises !
